Rebuilding the Experience For the Visitors Who Matter Most

Project Overview

DFW Security has operated in the Dallas-Fort Worth area for decades as a local, independent alternative to the national security brands. They win on service, responsiveness, and relationships that outlast the initial install.

Years of growth had left the site reflecting the company’s internal structure more than the way a homeowner or business owner actually thinks when they’re evaluating a security provider. Navigation had grown to roughly 40 items. Mobile was hard to use. The CMS was difficult enough that small content updates felt risky. And traffic was arriving and leaving without converting at the rate the business deserved.

DFW Security brought Culture Foundry in to fix that. We led the project from discovery through design through development, upgrading the site on Drupal 11 and restructuring the experience around two distinct audiences: residential customers and commercial ones.

Challenge

DFW Security’s traffic wasn’t the problem. The site had a strong search presence built up over years online. The problem was what happened to that traffic once it arrived.

The navigation had grown without much oversight: one item at a time, reflecting internal departments rather than visitor intent. A homeowner researching home security and a warehouse manager evaluating access control were both corralled into the same undifferentiated experience and left to sort it out themselves. Most didn’t.

On mobile, things were worse. Contrast was low, navigation was difficult to use, and load times were slow. A mobile Lighthouse performance score of 60 reflected what visitors were actually experiencing.

Behind the scenes, the site carried a different kind of debt. The backend used two separate systems for building pages: blocks placed by URL path visibility rules sitting alongside a more structured Paragraphs setup. The practical result was that renaming a URL alias could silently break page content with no warning. The team responsible for keeping content current had no reliable way to know what would and wouldn’t cause problems. The site also had over 60 third-party cookies, many no longer in use, and a plaintext API key sitting in the configuration files.

The site wasn’t broken. It was just working against the business rather than for it.

Solution

Culture Foundry started with a stakeholder session, analytics review, and full technical audit before any design work began. That process surfaced an important part of their identity: DFW Security is not just a security equipment company. It is a reliability and response company. Their real product is a system that works when you need it, maintained by people who answer the phone when something goes wrong. That distinction shaped every decision that followed.

From the intake, two distinct audiences came into focus. Residential buyers want peace of mind. They don’t want homework. Commercial buyers want the problem off their plate. They care about uptime and fast response, not specs. The site’s navigation had been treating both groups the same way, which meant it was serving neither.

We rebuilt the structure around those two audiences, reducing navigation from 40 items to a streamlined path that helps visitors decide, rather than sort through what DFW sells. Each hub has its own services, packages, resources, and a clear path to contact.

On the technical side, we migrated the site to Culture Foundry’s Pantheon hosting environment, established a GitHub repository and deployment pipeline, introduced proper configuration management, and cleared all 10 module-level blockers standing between the existing Drupal 10 site and Drupal 11. The upgrade to Drupal 11.3.2 shipped as part of the project.

Design kept the existing brand identity intact: black, yellow, white, with improved contrast and accessibility. The mobile-first layout was built to communicate reliability on first impression, not just on desktop. Key decisions included:

  • A concierge element that stays visible on desktop as visitors scroll and collapses to a compact bar on mobile, keeping the ability to connect accessible without demanding attention
  • Clickable card areas for package modules with a single clear action, replacing multiple competing buttons
  • Navigation that shows relevant sub-items based on where a visitor is in the site, rather than exposing everything at once

The new modular component system gives the team clear control over page content without exposing the underlying architecture.

Outcome

The new dfwsecurity.com runs on a stable Drupal 11 foundation with active configuration management, a clean deployment pipeline, and hosting infrastructure that no longer requires manual intervention for routine updates.

Visitors arrive at a site that routes them clearly from the moment they land. A homeowner and a commercial property manager each find a user experience organized around their situation rather than DFW’s org chart. The path to calling, texting, or requesting a walkthrough is visible at every point in the experience.

DFW Security’s longer-term roadmap includes remote video monitoring services and eventually the ability for customers to select packages and schedule installs online, shifting phone calls from the start of the sales conversation to the end. The Drupal 11 architecture is built to support those additions. The foundation is ready; the work ahead is building on it.

For the internal team, the most immediate change is operational. Routine content updates no longer carry the risk of silent breakage. The site supports the pace of a lean marketing operation rather than adding to its workload.
